Case Study: Operations Support for a Wholesale Lender's Growth Surge

Case Study Operations Support for a Wholesale Lender's Growth Surge

A national residential lender's wholesale channel grew nearly 700% while its monthly volume climbed from roughly $80 million to more than $625 million. A dedicated BrokerVA team of 35 supports its operations. This case study shows how the team is built, how it has held together, and four lessons for wholesale lenders. We don't claim credit for the results.

What Was the Situation?

By the lender's own public account, its first-quarter 2025 origination volume nearly quadrupled year over year, production in its wholesale channel rose nearly 700%, and it has reported seven consecutive profitable quarters. Its monthly volume went from roughly $80 million to more than $625 million.

The lender has said publicly that it did not need to recruit its way to growth. It already had many approved brokers, so the opportunity was winning a larger share of the business those brokers sent elsewhere, helped by loan officers moving into the broker channel. It paired that with transparent pricing and capital markets tools in brokers' hands. It has also said the jump came with only a modest increase in its own headcount.

That growth is the lender's own achievement, driven by its strategy. What follows is the operations side of it.

What Does the BrokerVA Team Support?

A dedicated BrokerVA team of 35 has supported the lender's operations across the loan lifecycle, from setup through post-closing. The team is built to the lender's needs, and it includes roles beyond our standard five, such as employment verification, agent approval, and administrative support for the lender's brokers.

How Is the Team Structured?

The team follows the path of a loan:

  • Setup, 12 people: employment verification (5), agent approval (2), and core setup (5)
  • Closing, 8 people
  • Post-closing, 8 people
  • Disclosure, 4 people
  • Broker administrative support, 2 people: support for the lender's brokers
  • Loan processor, 1 person: supporting the lender's retail channel

Setup, closing, and post-closing account for 28 of the 35, or 80% of the team. Those are the stages where files tend to pile up when volume multiplies, so that is where the capacity sits.

What Does Retention Show?

Retention across the team stands at 85.7%, with attrition at 14.3%. On a team of 35, that is 30 people retained and five departures.

We track structure and retention because they tell us whether the team we provide is solid and a good match for the client. The structure shows whether people sit where the client's files need them. Retention shows whether they fit the client's operation and want to stay in it. In our experience, someone who is a poor match for a client's guidelines, systems, and pace rarely stays long, so a team that holds together through fast growth is a good sign the match is working.

What Can Wholesale Lenders Learn From This?

1. Staff the whole loan lifecycle, not just the front end. Volume doesn't stop at the application. Every file has to be set up, disclosed, closed, and cleaned up after funding, and a shortage at one stage slows the rest. Map your capacity to every stage of the file, including the support your brokers need.

2. Capacity has to arrive before volume does. When an existing broker partner shifts more files your way, the growth is immediate, because the relationship is already there. The first reward for good service is more volume the following week. By the time quarterly volume has multiplied, hiring and training is too late.

3. Retention is a scaling asset. Turnover is expensive in any mortgage operation, and most expensive when volume is rising. Every departure takes your guidelines, systems, and broker habits out of the building, and the replacement has to learn them while the pipeline fills. Track retention alongside cost per file and turnaround time.

4. Build first, and be honest about the strain. The lender's chief executive has said publicly that the visible changes came only after heavy investment in technology, talent, and infrastructure, and its executives have acknowledged the growing pains of changing this much this fast. Growth at this pace always strains something: a handoff, a system, a queue. Decide in advance where you expect it, put your strongest people at those stages, and tell your brokers when you are stretched. Brokers forgive a busy week more readily than silence.

How Do You Plan Operations Capacity Before a Volume Surge?

A surge is easier to handle when you have already decided what you will do. These steps work for any wholesale lender, and the numbers you use should be your own.

  1. Map your volume and stage mix. Write down your current file volume and how it splits across setup, disclosure, closing, funding, and post-closing, then estimate what it could look like if volume doubled. It is a planning exercise, not a forecast.
  2. Measure hours per file by stage. You can't plan capacity without knowing where the hours go. Our guide to auditing your mortgage operations shows how.
  3. Find the stage that breaks first. At double the volume, which stage runs out of people or time? Start there.
  4. Sort the tasks. Decide which work needs your licensed people and which is repeatable file work that can be handed off. See the task-level framework.
  5. Learn the lead time. Ask how long it takes to add capacity, from decision to a trained person working your files. Don't assume it is quick, and get the answer in writing.
  6. Set triggers. Agree in advance on the volume levels that will trigger adding capacity, so the decision isn't made in the middle of a surge.
  7. Plan for training and retention. New people need time to learn your guidelines and systems. Build that time into the plan, and keep your experienced people.
  8. Review as you go. During a surge, check the numbers weekly and adjust. Record what happened so the next surge starts from experience.

What Should You Ask a Provider About Team Structure and Retention?

The structure and retention figures in this case study are the kind of information any lender should be able to get from a provider. Ask for these in writing:

  • Team structure. How would the team be organized against my loan lifecycle, with headcount by stage?
  • Dedicated or shared. Which people work only on my files, and which are shared across clients?
  • Retention and attrition. What retention do you see across your teams, over what period, and how is it calculated?
  • Turnover handling. When someone leaves, how is knowledge passed on, and who covers the work meanwhile?
  • Training. How are people trained on my guidelines and systems before they touch my files?
  • Supervision. Who supervises the team, and how is their work reviewed?
  • Custom roles. How do you handle needs that don't fit a standard package?

A provider that can answer these clearly, with numbers and definitions, is easier to trust than one that offers general reassurance.
